A new phase in the AI arms race
Advanced Micro Devices used its fourth-quarter and full-year 2025 results to draw a clear arc from tactical catch‑up to strategic ambition in the data center. Financially, the story is already impressive: revenue grew 34% to a record $34.6bn, net income rose 26% and free cash flow hit fresh highs. But the more consequential message for investors was Lisa Su’s insistence that AMD is now entering a “multiyear demand super cycle” for high‑performance and AI computing, one that management believes can sustain more than 60% annual growth in data center revenue over the next three to five years.
In a sector where Nvidia still dominates mindshare, AMD is trying to redefine the battlefield. Rather than talking only in terms of individual accelerators, Su framed the company’s competitive push at three levels: the chip, the compute tray, and the rack. That “rack-scale” language matters. It signals that AMD wants to be viewed not just as a parts supplier but as a systems partner for the largest AI buyers, from hyperscalers to OpenAI.
The fourth quarter numbers give that ambition some ballast. Revenue jumped 34% year on year to $10.3bn, powered by record sales of EPYC server CPUs, Ryzen PC processors and Instinct accelerators. Net income climbed 42% to $2.5bn, while free cash flow nearly doubled to $2.1bn, reinforcing the company’s claim that heavy AI investment can coexist with growing returns to shareholders.
Data center: EPYC’s quiet boom and Instinct’s louder one
The data center segment remains the fulcrum of the AMD story. Q4 revenue in this division rose 39% year on year to $5.4bn and 24% sequentially, with operating margin widening to 33%. Inside that, two intertwined narratives are playing out: a classic CPU share grab and an AI accelerator ramp that is morphing from promise into scale.
On the CPU side, fifth‑generation EPYC “Turin” adoption accelerated to account for more than half of server revenue, while the prior‑generation “Genoa” still shipped robustly on the strength of its performance-per-watt and total cost of ownership. AMD reported record server CPU sales to both cloud and enterprise customers and claimed record market share exiting the year.
Hyperscalers expanded EPYC capacity aggressively. In 2025 they launched more than 500 new AMD-based cloud instances, lifting the total EPYC cloud instance count by over 50% to nearly 1,600. For enterprises, the dynamic is more subtle but potentially longer‑lived: the number of large businesses deploying EPYC on‑premises more than doubled, supported by more than 3,000 OEM server solutions tuned to mainstream workloads.
Su’s forward‑looking comments were blunt: server CPU demand “remains very strong”, with AI itself acting as a demand engine for CPUs to run head‑node and parallel tasks. The next‑generation “Venice” EPYC is already being designed into large‑scale cloud deployments and broad OEM platforms, with launch slated for later this year.
On the AI side, AMD’s Instinct accelerators are now central to the equity case. Data center AI revenues were not disclosed, but Su described Q4 as a record quarter for Instinct, led by MI350 series shipments. Critically, eight of the top 10 AI companies are now said to be using Instinct in production for a growing variety of workloads, and AMD is positioning MI350 as only the “next phase” on a much longer journey.
Behind the hardware, the ROCm software stack has quietly become more strategically important. AMD highlighted “millions” of large language and multimodal models running out of the box on its GPUs, with day‑zero support for leading models and upstream integration into popular inference engines such as vLLM. The company also rolled out an enterprise AI software suite and a partnership with Tata Consultancy Services to help customers build vertical AI solutions – a nod to the reality that in the data center today, software ecosystems sell silicon.
But the loudest future signal came from MI400 and beyond. AMD has already signed a multi‑generation agreement with OpenAI to deploy six gigawatts of Instinct GPUs, anchored on the MI450‑based Helios platform ramping in the second half of 2026. Customer discussions for rack‑scale Helios and its MI455x siblings are described as “at‑scale multi‑year deployments”. OEMs including HPE and Lenovo have pre‑announced Helios racks for 2026, and MI430x has won new exascale‑class supercomputer slots in Europe.
To keep the momentum more than rhetorical, AMD sketched out its roadmap further than usual. MI500, based on cDNA6 and a 2‑nanometre process, with HBM4e memory, is scheduled for 2027 and is billed as another major performance leap for large multimodal models. Investors now have clear milestones: MI355 ramp in early 2026, MI450 and Helios ramping in the back half, and MI500 as another inflection point two years later.
Management is explicit about the revenue implications: they see a path to growing data center segment revenue by more than 60% annually over the next three to five years and scaling AI revenues to “tens of billions” of dollars by 2027. Those are aggressive claims, but they now rest on a more granular systems narrative and a visibly strengthening customer roster.
PCs, gaming and embedded: supporting actors in an AI‑centric script
While the data center dominates the rhetoric, the client and gaming segment quietly delivered its own records. Q4 revenue in this combined unit rose 37% year on year to $3.9bn. Within that, client CPUs accounted for $3.1bn, up 34% and a record for the PC processor business; gaming revenue reached $843m, up 50% on higher semi‑custom console and Radeon GPU sales.
On PCs, Ryzen desktop chips set a record for the fourth consecutive quarter, topping best‑seller lists at major global retailers through the holiday season and driving record channel sell‑through. On the mobile side, Ryzen‑powered notebooks hit record sell‑through, and commercial PC adoption accelerated: sell‑through of Ryzen CPUs in commercial notebooks and desktops grew more than 40% in Q4, with wins across telecoms, financial services, aerospace, automotive, energy and technology verticals.
AMD is also trying to insert itself into the emerging “AI PC” narrative. At CES, it launched Ryzen AI 400 mobile processors, claiming significantly faster content creation and multitasking versus rivals, with a “broadest lineup” of AMD‑based consumer and commercial AI PCs due across 2026. The Ryzen AI Halo platform – pitched as the world’s smallest AI development system, able to run 200‑billion‑parameter models locally with 128GB unified memory – is designed as both a technology showcase and a way to differentiate AMD at the edge of AI.
Gaming, by contrast, looks set to move from tailwind to drag. Semi‑custom SoC revenue grew year on year in Q4 but declined sequentially as expected in a maturing console cycle. Management was unambiguous about 2026: semi‑custom revenue is expected to fall by a “significant double‑digit” percentage as the current consoles enter their seventh year. There are future offsets – Valve’s AMD‑powered Steam device is due to ship this year, and development of Microsoft’s next‑gen Xbox with AMD silicon is progressing towards a 2027 launch – but they sit outside the near‑term window.
Gaming GPUs did fare better, with higher channel sell‑out for Radeon RX 9000 series cards during the holidays and the launch of FSR4 “Redstone”, AMD’s most advanced AI‑powered upscaling technology. Yet in revenue terms, gaming remains a smaller and more volatile contributor beside the data center juggernaut.
The embedded segment, a legacy of the Xilinx acquisition, showed early signs of bottoming. Q4 revenue ticked up 3% year on year to $950m and 11% sequentially, led by test and measurement, aerospace and growing adoption of embedded x86 CPUs. Design‑win momentum remains strong: AMD claimed a record $17bn in embedded design wins in 2025, up nearly 20%, bringing cumulative wins since Xilinx to more than $50bn.
The product pipeline is being refreshed here too, with Versal AI Edge Gen2 SoCs entering production, higher‑end Spartan UltraScale+ devices shipping, and new embedded CPUs targeting network security, industrial edge, in‑vehicle systems and “physical AI” platforms. Management expects embedded to return to more visible growth in 2026, helping gross margins given the segment’s structurally higher profitability.
Margins, cash and the cost of the AI land grab
Beneath the product fireworks, the earnings release also revealed the financial mechanics of AMD’s AI push. On a non‑GAAP basis, group gross margin for Q4 was 57%, up 290 basis points year on year, aided by a $306m release of prior inventory reserves on MI308 accelerators. Stripping out that reserve release and about $390m of MI308 revenue from China, Jean Hu said gross margin would have been around 55%, still up 80 basis points, driven by richer mix across data center, client and embedded.
Operating expenses tell their own story. They rose 42% year on year in Q4 to $3bn as AMD stepped up R&D and go‑to‑market investment in AI hardware, software and systems, and absorbed higher performance‑based employee incentives. Even so, operating income increased to a record $2.9bn, or 28% of revenue, illustrating the underlying operating leverage as data center sales expand.
The balance sheet provides some comfort that the AI capital intensity is manageable. AMD ended the quarter with $10.6bn in cash, cash equivalents and short‑term investments, having generated $2.3bn of cash from continuing operations and $2.1bn of free cash flow in Q4 alone. Inventory nudged up by $70m to $7.9bn, largely to support strong data center demand. The company returned $1.3bn to shareholders via buybacks in 2025 and has $9.4bn remaining on its repurchase authorisation.
One subtle but important detail concerns China. AMD booked roughly $390m in MI308 sales to Chinese customers in Q4, linked to licences approved earlier in 2025, and expects about $100m more in Q1 2026. The Q4 gross margin benefitted from the release of MI308 reserves tied to both quarters’ shipments, leaving the Q1 55% gross margin guide as what Hu called a “very clean” number. Beyond that, AMD is assuming zero additional China AI GPU revenue in its guidance, reflecting the “very dynamic” regulatory backdrop.
Looking ahead to Q1 2026, AMD guided revenue to $9.8bn, plus or minus $300m, up 32% year on year but down 5% sequentially on normal seasonality in client, gaming and embedded. Data center – both CPU and GPU – is expected to grow quarter on quarter. Non‑GAAP gross margin is guided to about 55%, with operating expenses of $3.05bn.
On operating costs more broadly, Su signalled a shift from pure acceleration to more disciplined scaling. After “leaning in” during 2025 on the back of strong conviction in the roadmap, she reiterated that over the medium term AMD still intends for operating expenses to grow more slowly than revenue, in line with its long‑term model. As the MI450 ramp and broader data center growth translate into higher revenue run rates in 2026, management expects to demonstrate more visible margin leverage.
Framing the opportunity – and the risks
The picture that emerges from AMD’s 2025 performance and 2026 outlook is of a company increasingly defined by its role in the AI infrastructure stack. From Helios racks in cloud data centers to Ryzen AI in laptops and Versal‑based systems at the edge, Su is assembling a narrative of end‑to‑end AI leadership.
For investors, the attractions are clear: data center and AI growth that management believes can compound at above 60% for years, a CPU franchise gaining share in both cloud and enterprise, and a GPU roadmap that is finally being translated into large, named deployments with committed partners. The balance sheet and free cash flow generation suggest this expansion can be financed without sacrificing shareholder returns.
Yet the risks are equally concrete. The semi‑custom business is heading into a cyclical downswing just as capital demands for AI soar. Regulatory uncertainty clouds the China revenue outlook. The MI400 and MI500 ramps will test AMD’s ability not only to design competitive silicon but to orchestrate complex rack‑scale systems at volume – a challenge its main rival has already stumbled over once. And the arms race in AI accelerators is intensifying, with rivals experimenting in new architectures and co‑processors to squeeze more efficiency from inference and training.
Against that backdrop, what stood out in this earnings release was not rhetorical bravado but the specificity of AMD’s data center growth plan. The company is no longer asking investors to take its AI ambitions on faith. It is offering a sequence of products, partnerships and system‑level offerings that, if executed, could indeed reshape the balance of power in the data center over the next three years.
